A guide to understanding the benefits of each and when to choose one over the other.

Introduction

When it comes to weather protection, the case for hard shells versus soft shells has been going on for decades. Each have their own set of benefits in terms of waterproofness, breathability, construction, wind protection, durability and more. This guide will help you understand the differences between the two, the performance advantages of each, and when and why you might choose one over the other.

What’s a Shell Layer?

Think of your outdoor clothing as a layered system that’s meant to keep you as protected and comfortable as possible by blocking weather from the outside while also moving heat and sweat away from your body on the inside.

This layering system is comprised of three parts:

  1. A moisture-wicking baselayer to draw sweat away from your skin.
  2. An insulating midlayer to trap warmth.
  3. An outer shell to protect you from the weather.

In other words, a shell is your first layer of defense from the elements. But the more protection you need from rain, snow and wind, the more you might need to sacrifice in breathability. Choosing the right shell, hard or soft, depends on what activity you’re doing that day and the weather conditions you’ll be facing. The Biggest Difference Between Hard Shells and Soft Shells

The main differentiator between the two types of shells is the level of protection against rain, snow and wind. Hard-shell jackets deliver the maximum. They’re fully waterproof and the best barrier between you and the weather, but with that level of protection comes more limited breathability.

Soft-shell jackets, on the other hand, offer a balance of weather-resistance and breathability to allow internal heat and sweat to escape during intense physical activity, but won’t protect you from full-on rain or snow storms.

Hard- and soft-shell jackets also have differences in stretch, insulation and durability, but we’ll touch on those later.

What Is a Soft-Shell Jacket?

A soft-shell jacket prioritizes breathability and freedom of movement over complete protection. They’re built to be weather-resistant rather than fully weatherproof. Their construction allows for more stretch and vents heat and sweat more easily. Soft-shell jackets are good for variable conditions as opposed to severe weather. We offer soft-shell jackets for men, women and kids.

Materials

Soft-shell jackets are typically made of a single layer of woven synthetic material, usually polyester or nylon, with some stretch incorporated into the fabric. They do not use a separate waterproof/breathable membrane. Instead, the smooth, durable outer face fabric resists abrasion and sheds moisture thanks to a durable water repellent (DWR) finish (ours are made without intentionally added PFAS).

Key Performance Traits

Water-resistant soft-shell jackets are extremely breathable and unrestrictive when you’re moving. They tend to be softer and less noisy than hard-shell jackets with more protective face fabrics. Soft shells are great for active use in cool, dry or light rain conditions. But they’re not designed for prolonged storms or heavy precipitation.

What Is a Hard-Shell Jacket?

A hard-shell jacket is your waterproof, windproof outer layer. Think of it as your armor against the elements. The fabric package is designed to keep you as dry as possible in even the wettest weather while still maintaining some breathability.

Materials & Construction

To do this, hard-shell jackets are constructed of a synthetic face fabric with a durable water repellent (DWR) finish (ours are made without intentionally added PFAS), bonded to a waterproof/breathable membrane. This membrane seals out liquid water while still allowing vaporized moisture (your sweat) to escape. It makes a hard shell stiffer, less stretchy and less breathable than a soft shell but far better at keeping out rain, snow and wind.

How breathable, however, depends on how the hard shell is constructed. There are three types:

  • 2-layer shells are built from a layer of face fabric bonded to a layer of waterproof/breathable membrane with a separate mesh or taffeta liner for added warmth and easy layering. They tend to use beefier fabrics for maximum durability and are the most common type of insulated shell.
  • 2.5-layer shells consist of a face fabric and membrane without an interior liner. They tend to be lightweight and packable, but are also most at risk of feeling clammy.
  • 3-layer shells consist of a face fabric and membrane with a layer of quick-wicking liner material bonded to the inside. This construction is the lightest and most breathable of hard shells. The bonded interior liner provides a softer feel against skin, slides easily over other layers and adds a bit of internal durability.

While most shells are uninsulated, some winter-specific versions—usually designed for skiing and snowboarding or everyday cold-weather use—have varying levels of built-in insulation. We offer a variety of sport-specific and everyday hard shells for men, women and kids.

Key Performance Traits

The same construction that keeps out water also makes hard shells the most windproof option, and tends to offer more abrasion-resistance in rugged environments as well. A hard shell is less likely to snag on branches or brush, making it an ideal choice when it’s stormy out and you’re moving through trees or along rock walls or are in dense vegetation.

Along with providing the best storm protection, high-end lightweight 3-layer hard shells—like those with a GORE-TEX Pro membrane—can actually vent heat and sweat relatively efficiently, and some even use a stretchy face fabric for better movement and a softer feel. They’re not going to feel as airy as a soft shell, but will keep you dry both inside and out during colder or stormier days on the skintrack.

Here’s a quick breakdown of the differences between hard-shell and soft-shell jackets. It can help you decide which is best for your needs, or if having both makes sense.

Soft-Shell Jacket

Water-Resistant
Sheds light rain and snow but won’t block heavy precipitation. Not fully waterproof.

Blocks most wind, but not completely windproof.

High Breathability
Keeps you drier inside by letting perspiration and heat escape.

Stretchy & Flexible
Stretch-woven fabrics flex with your movement, allowing a slimmer fit without restriction.

Light Insulation
Provides some warmth. Can replace a light midlayer in cool weather.

Moderate Durability
Reasonably durable but can snag on brush. Less abrasion-resistant on rough surfaces compared to a hard shell.

Best for High Activity in Moderate Weather
Hiking, mountain biking, running, spring backcountry skiing, climbing, fly fishing.

When to Choose: Hard Shell vs. Soft Shell

Deciding whether to choose a hard-shell or soft-shell jacket begins with the weather forecast, but there are other factors to consider including the activity, location, season, how long you’ll be gone and more.

High-Output Activities vs. Storm Protection

If your outing involves high aerobic activity in a cool but dry climate, or you’ll be in light precipitation but only for a short period of time, a soft shell is a great choice.

However, if you’re out for a full day and there’s any uncertainty in the forecast, consider tossing a lightweight hard shell in your pack, just in case. It adds a little weight, but the waterproof protection could save you from a long, soggy trip home.

If you’re going to be out in heavy rain, snow or wind, a hard shell will keep you better protected. For high-output activities in stormy (or potentially stormy) weather, a lightweight 3-layer hard shell can give you maximum protection with a relatively high amount of breathability.

Skiing and Snowboarding: Layering for Snow Sports

A lot of factors can affect whether a day on the slopes is good or bad, but none of them matter if you don’t have a solid layering strategy. For most days in the snow, start with a moisture-wicking baselayer, followed by an insulating midlayer like a fleece or puffy jacket, and finish it off with a hard-shell jacket.

In warmer weather, you might wear just a baselayer and soft-shell jacket: less protection but also less clammy (which can be liberating on bluebird days).

All-Mountain Skiing vs. Backcountry Touring

For all-mountain days when you’re mostly staying in bounds, a hard shell will offer the most protection and warmth when layered correctly. If you’re sticking exclusively to lifts where weight and exceptional breathability are less of a concern, 2-layer hard shells tend to be built with more robust fabrics and have cozier liners for comfortable durability without a hefty price tag.

For midwinter days in the backcountry, lightweight 3-layer hard shells provide full protection against snow and wind with respectable breathability and movement. They’re also lighter and more compressible, meaning they’ll take up less space and weight in your pack if you do feel like you’re overheating.

For clear days in the backcountry, whether it’s springtime or a spell of mid-season high pressure, a soft-shell jacket is a great option for both the skintrack and the descent. However, consider also tossing a lightweight hard shell in your pack for some warmth during snack stops or while digging a snow pit, and as a backup layer in case of emergencies or weather changes.

Are Soft-Shell Jackets Waterproof?

No, they are water-resistant. They’re good in light rain and snow, but not in heavy downpours or storms. They prioritize breathability and stretch for active use in fair or damp conditions.

Is a Hard Shell the Same as a Rain Jacket?

Yes, a rain jacket is a type of hard shell, though the term “hard shell” is usually reserved for more technical garments—higher performance materials, movement-specific patterning and sport-specific features (or lack thereof when you want the lightest jacket possible). The term “rain jacket” is often used for jackets that just need to keep you dry and don’t need to keep up with more technical sport scenarios.

Do I Need Both Types of Jackets?

Perhaps. It depends on the activities you engage in most, the places you go and the weather you’ll find there. A single jacket will suffice if you do one or two sports in similar conditions. But if you want to enjoy the widest range of activities in the full spectrum of weather conditions, having both a hard shell and soft shell is key to staying comfortable.

Is It Important to Wash My Shell?

Dirt, body oil, sunscreen, smoke and peanut butter smears can all degrade durable water repellent (DWR) performance on hard shells and soft shells. Washing your shell with a mild detergent and drying it on low heat removes oils and other contaminants that affect performance and prevent the materials from breaking down prematurely.
